How do you tell the difference between siding that needs repair and siding that needs replacement?
The cleanest way to think about it is cause. A tree limb came down in a February blow and cracked six courses on the east side. That is an event. The rest of the wall is fine, the housewrap underneath is intact, and a good carpenter can weave in replacement courses so the repair disappears. The test we use on site is simple. Pull one piece off in the worst spot and look at what is behind it. If the housewrap is continuous, taped at the seams and dry, you are looking at a repair. What are the warning signs a Cape Cod house shows first?
Start indoors, because most people never do. Walk the rooms on the prevailing weather side of the house, which on most of the Cape means south and west, and look at the inside face of the exterior walls. Paint that keeps lifting in the same spot, a hairline crack that reopens every year at the same corner, wallpaper that will not stay stuck near the baseboard. Those are moisture reports from inside the wall cavity, and they show up well before the outside of the house looks bad.
Then go outside with a ladder and get close. From twenty feet, siding looks fine right up until it looks terrible. From two feet, you can see the specific things that matter:
Cupping and waviness. Individual boards curling away from the wall, or a whole section that has gone gently wavy. Wood cups because it is taking on and shedding moisture from one face only, which means water is getting behind it and not getting out.
Fastener trails. Rust streaks running down from nail heads, or nails that have started to back out and stand proud of the surface. In salt air this is the fastest failure mode we see, and it is the one that most reliably means the whole field is due rather than one section. Corroded fasteners do not fail one at a time.
Staining that returns. Green or black growth on the shaded elevations is normal on the Cape and washes off. Staining that comes back within a season in the same pattern, especially in vertical streaks below windows or horizontal bands above a deck ledger, is water tracking a path it should not have.
Soft spots at the bottom. Press a thumb into the trim where corner boards meet the water table, and into the lowest course of siding near grade. That is where splash back and wind driven rain concentrate, and it is where rot starts on this peninsula more often than anywhere else on the house.
Gaps that will not close. Seams and butt joints that have opened, caulk that has separated and been recaulked more than once, and daylight visible at any penetration. Repeated caulk failure at the same joint is a movement problem, and movement problems do not resolve with more caulk.

People assume salt eats wood. It does not, at least not directly. What it does is keep the wall damp during the hours it would otherwise be drying. What does damage behind the siding actually look like?
The first thing we look at is the housewrap. On houses built before it became standard, there is often felt paper or nothing at all, and the siding was doing the entire job of keeping water out. Those walls are working with no margin, so a single failed detail is enough to soak the sheathing.
The second is the pattern of staining on the sheathing. Rot at the bottom plate usually means splash back or a grade problem. Rot in vertical stripes means water is running down the back of the siding, which points at a failed flashing detail above. We turn down siding work fairly often, and this is why. If your gutters are overflowing onto a wall every heavy rain, new siding is going to fail the same way the old siding did, just on a new warranty. Fix the water first. The same applies to grade that has crept up over the years until soil is sitting against the bottom course, and to a deck ledger that was never properly flashed.
Timing against a roof is the other one. Where a roof meets a wall, the step flashing, kickout and housewrap have to be woven together in the correct sequence.
